Incentives for personnel with new policies and procedures

I am starting from the very basics with policies and procedures regarding HACCP & SQF. 

 

Management is behind efforts but implementing change is never easy for personnel who have been with the company for a long period of time or who don't see the benefit.

I don't want to immediately start down the road of "coaching & counseling" & write-ups

 

Do you have any suggestions for incentives for personnel that may make the transition more seamless?

 

For example, I have just had handwashing sinks installed and they should be in use within the next 2 weeks.

Ok.......everyone start washing your hands!  Blah, blah, blah.

 

 

Any motivational suggestions, other than the obvious "do the right thing" speech.

Any suggestions are welcomed!

Sharon,

 

I would start with training and explaining why things all of these things are important.

 

When we were instituting SQF the quality manager asked the companies we bought stuff from for promotional items and we would post questions about SQF or our policies "What color is used for X" and we had a box where people put answers.  Every week I posted a question and we picked one winner each week who got a handful of the stuff.  After about 3 months we took the people who had the most right answers and those people got to be in the raffle for whatever hodgepodge of stuff that was left and a backpack with some coupons for a local movie theatre stuffed in it.

 

It was interesting to see some of the answers your "top" people will put out to things you think they would know.

Hi Sharon

we are experiencing the same problem at my company , we have implimented a work policy were staff had to sign acknowlegding that they understand that they had to wash their hands before entering the work area .

if they do noy comply to this they are disciplined .

you can use your company policy format .

1.hands will be washed and finger nails scrubbed with warm soapy water :

on entering the work area

before product is handled

after visiting the tiolet

after blowing nose / scratching any part of the body

after smoking or eating

between changing tasks

after handeling any material brought from stores / workshop .

 

Hands must be dried with papaer towels or hot air dryers and never on a communal towel.

finger nails will be kept short and clean .

ladies should never wear nail polish when working in products

hands to be kept away from nose mouth eyes and ears during time of production

hands not to be licked when working with product

Keep all cuts and sores covered with waterproof dressing -preferably bright blue in colour

do not work or prepare product while there are unhealed cuts sores on the hands unless blue rubber gloves are worn .

clothing must be clean every day .

hair must be fully covered to prevent dust and bacteria in contains from falling into the product .

males must be clean shaven , if you have beards and moustaches uoy will be required to cover them

never cough sneeze of blow your nose over the product

 

 

above is basically a hygiene policy , ive just included washing hands to the policy .

For hand washing a good thing to do is to show them just how disgusting their hands are.

 

If you have an ATP swabbing system, or if you don't borrow one or pretend you're willing to buy one and ask to have one to evaluate the potential to use it, swab a couple operators hands at each training and then have them wash their hands and test them again.  We did this at one of my previous positions and one of the guys hands were off the charts.  Another person had someone go and open all of the doors for him and turn on the faucet.

 

It's fun, it's educational, and it just might get some people to do the right thing.

This is not a bad idea........but, you should get high readings with ATP meter.  The ATP meter is reading cells, which we are all made of.  The whole concept is that all living cells have ATP, so if you are getting readings you don't know if they are skin cells, bacterial cells, food cells but you have cells.  In our training we explain this so they understand what it all means.  If  we want to use a control to check the machine and swabs....we swab skin.  Washing your hands removes the loose cells but still your swabbing cells.  This information is readily available and could undermine your credibility if found out. 

 

In the past I have used a white powder which is not visible in the light, but will show up on skin and tables with UV light.  I have also swabbed their hands and then shown them the cultures later.

I am not a fan of most incentives.  You take away the incentive and people get resentful.  We had bakery treats on the odd occasion we worked a Saturday.  Now, we work several Saturdays a year and we have rotating crews to cover them, but God help us all if those bakery treats are ever forgotten!

 

I prefer to explain that living to an GFSI standard is the wave of the future and if we (as a company) want to stay in business, stay on the cutting edge, and have our product placed in as many grocery stores as possible,THIS is what we need to do. 

 

Senior management MUST walk-the-walk here, wearing hairnets, washing their hands, because if they don't, all is lost.

 

As for hand washing, I know when we have our First Aid Team trained, they have a lotion that you apply prior to washing hands and then under black light, you can see how well of a job you did washing. It's very revealing....http://www.germjuice.com/Products.html

Hi Sharon, hope that I am not replying too late, I would first of all make everybody aware that if quality is successful, they all will succeed as they are partners(internal customers),

i would then provide a credit system, for example 100 for a year, all those following everything will get let us say 10 dollars or will participate in a lottery draws worth a reasonable price before the end of the year.

 

for pests, if a rat or dog or cat are shown and caught, i would offer something, such as a pack of soft drink,

I while understand and somewhat agree with Setanta about incentives, they can be valuable and more effective that simply, "Do it this way or else".  I usually try and incorporate some fun into the experience so that it sticks in the brain. 

 

The germjuice that's the concept I was trying to explain earlier....Thank you Setanta.

Yeah, I lik e"fun training" over incentives - I've perused various ecomnic studies that show incentives are most effective for goin above & beyond, not for day to day stuff -

 

ATP swabs will always be high on bare skin -

 

When I had a lab, I would have the employees touch three agar plates - 1 with the gloves they were wearing on the floor, 1 with their bare skin, and 1 with gloves after handwashing.

 

If you dont have sponge swabs / agar, you can use apples -

 

Take two apples & a peeler, clean all three, give one apple to an employee and have them peel it using the gloves from the floor.  Then have them wash their hands and clean the peeler, and peel the second apple.  Throw um both in clear boxes & let them sit in the break room for a week.  I like using cracked acrylic PPE boxes because they're easy to see the apple in & readily available.

!  Really?  I've only had a cat in the factory once, and the "prize" was you get to take home the cat :lol2: .  In Orange is the New Black, if you catch a cockroach, you get cigarettes.

:off_topic: For Halloween this year, I am going to be Red.  I already have a shock of red hair and my uniform guy has provided a chef's smock. 

 

Seriously, I do the message as fun but based in reality.  I may not want to do this either, but in order to keep Costco's and  Wal-Mart's business, we need to do this. Years ago, we used this to get rid of the maintenance guys wearing the disgusting old baseball caps. THAT I wanted to do. :shades:

I have noticed as a consultant that management instructs the food safety person to impliment the food safety program and then he or she struggles to get the employees to buy into the new PRP,s etc. management has to inform the employees by way of posters, plant newspaper or other means that the food safety person is in charge to impliment the new food safety program and employees are to fully cooperate or there can be consequences. Period....

When initially training the employees do try and make it interesting with the glow germ, ATP or plate counts.  I have used all three and they seem to get folks attention.  We also did a short skit of two people racing to make Rice Krispy Treats and one person purposely dropped things, sneezed, coughed, etc... and then when the finished product was presented to the employees for a treat, it was interesting to see their reaction to the treats prepared by the employee who did not follow GMP's, needless to say the platter was still full and the point was made.

 

However, I agree with Setanta that anything you do or say in training will be negated if management does not follow the procedures and actively help and encourage the employees to implement them.  You don't have to initially start giving out disciplinary action but be on the floor and praise and correct people as needed.  Then once everyone gets used to it then you implement disciplinary action as needed.

How about making use of instructional films/video clips/illustrative diagrams or photographs,showing the importance of hygienic practices to food handlers during internal meetings?

The training I was at, we did 2 for the quality events due to how shifts were structured, one of the operators hands wasn't extremely high, of course it was a failing result for what we considered clean however you can show the level of reduction in the reading.  The other guys was some astronomical number but after he washed his hands it came down considerably.

I've never used agar plates for training but those could be fun and cool because after the result is shown you can tape it closed, put the date and the employee's name, and give it to them.  Maybe they'll keep it and think about hand washing more.

Works 99% of the time. the 1% of the time that it doesn't work is the 1% that was never going to work!

 

Giving out sweets & pens etc is bribery as far as I can tell; and if you've got to bribe the staff to do something, then you've got the wrong staff!

I've tried to go this route before and I always run into "Well are you going to fire everyone?  You can't fire everyone." to which I always wanted to reply "Well if you fire someone then everyone will stop doing (blah).  In the US you have to worry about unlawful termination even in states like New York which is supposed to be an "at will" state (employment at will that can be terminated at any time with the exception of truly illegal firing like firing someone because they are a woman or because they testified in court against you or whatnot).

 

Personally I do agree with that mentality though...
