Hi all,

 

we just had our BRC audit while we didn't get a Corrective Action for it, they were concerned about not having enough quality KPI's. We have plenty of business KPI's but not quality. we have. 

 

1. Maintain BRC accreditiation

2. Have a downward trend of customer complaints 

3. under 15% glass breakage per day.

 

and I really can't think of any more to add.

 

does anyone have any ideas?

 

also we work as a contract bottler for in the wine industry.

IMHO, you can set KPIs on  the inputs and/or the controls and/or the outputs of your production line.

They can be resources, humans, machines and more.

Examples:

- Better price/quality ratio of your materials.

- Production rate up to 5%, or higher yield, etc.

- Late schedule less than 15% No. of purchase orders.

- 100% trained employees.

- 0 case of defects, which are related to CCPs, flown out to customer.

-Looking at the no of customer complaints  you could make this a quality KPI

A few areas to consider,

-Internal quality system compliance audits (number and % compliance)

-GMP audits (Score production areas and track that score)

-GMP/HACCP training for all employees - Annual refresher training Track % of employees completed the training

-Pest control - trend analysis

-HACCP reviews of processes

-% Product right first time (may already be a business KPI but could be reported as a quality KPI as well.)

That was something recent our Group QA Manager request that I develop. It doesn't have to be something far fetched. Items such as:

1. Punctuality/Absenteeism of Q.A. staff

2. Raw Material Release Conformity (100% release within allotted time)

3. Finished Product Release Conformity (100% release within allotted time)

4.Pathogen Environmental Monitoring Achievement (0 EB within the environment)

5. Pest Control Trend Analyses (someone mentioned earlier)

6. GLP (achievement of minimum scoring)

I include customer complaints (CPMU), depot rejections, customer negative feedback (quality related), Audit NC's, EPW's.

We include physical inventory variance, the % completion rate of non-conforming items from the last internal zone inspection of the facility, # of recalls (goal is 0), and customer complaints/returns we have divided up.  For foreign material or illness complaints we have a goal of 0.  For all complaints/returns we have an over goal based per units sold.

In regards to Pest control -trend analysis, what measures would you put in place to have it as a KPI?  trend must be done monthly, amount of activity?

If you just say that trend analysis has to be done monthly, that's hardly a KPI. It's simply a requirement that you have set. 

I'd be careful about using "activity" as a KPI, without having done some research into past data. Even with that, I would not consider it something to be measured as a KPI. It's simply a result of your pest control monitoring program. In general, pest activity is not something you can really control. It's entirely dependent upon variations in weather and of course the integrity of your physical facility structure. KPI's are supposed to be reviewed and adjusted so that you can show "continuous improvement". Something so totally random like how many flying insects are captured is really outside of your control, and thus can't indicate "performance".

 

Keep your KPI's simple.
