How to Conduct Staff Assessments?

Hi,

i work in big company with 800 employee! We have training program for all. We evaluate just supervisiors with test after every training. For production staff we have check list with assess for the product that they made. But on the last audit told us that we have to evaluate every employee not  just by production . Ok but we have 800 employee, how can we make it!???  :shutup:

Please if anyone know something that can facilitate the process, tell me!

Hi Plamena, what is the audit standard?

Well, it would help to understand the standard (GFSI scheme?.)

 

In SQF for instance, an effectiveness check is required for the training matrix and that can be as simple as doing an on-the-job supervisor overview to ensure the employee is applying what they learned in training and then just initials or signature for an effectiveness column is done.

 

Outside of a training check I am not familiar with an auditor that would require that ALL employees be done, a cross-section yes and it would go beyond just the supervisors, that would be less than minimal.

Canadian federal meat plants require ALL employees to have training with a quiz at the end as proof of understanding. Yes it's a massive job, but the company will benefit from it in the end. It can also be used for disciplining employees........they can no longer say "i didn't kow...." when you can pull out a quiz that says otherwise

 

Breakdown employees by shift, and area of production and length of service, then start scheduling them in for basic HACCP and GMP training, keeping it small, not more than 20 souls per session. There should be a simple 1 page, printed on both sides quiz that is suitable for the department or process....some general GMP questions and then specific for the job function........maintenance could have ques tons about ensuring the tools are kept sanitary for example

 

On the floor employees can be verified against a short on the job interview and observations. CCP monitoring employees should have separate training and separate verification

 

The amount of training given with quizzes will depend on your productions risks and finished goods

I've done the test after each training course route and, while I generally support it, it might not be appropriate to be considered an 'evaluation' of each employee.  To me, a quiz is validation of the training effectiveness.  It answers "did the employee understand the training material?" but not "did the training material influence actual operation in the plant" which is more what I think the evaluation would be geared toward.   Knowing the standard would help clear up that confusion.

The standart is IFS and BRC! I found some exaples here for training card and trainig matrix, and i will try to make card for all employee and write the training and score of every test!

As you train the supervisors, it could be an idea to share the work with this organisation level. It allows you to spread the knowledge widely.

 

Indeed, the training is a huge task for companies. However, it makes part of the IFS and BRC requirements.

 

There are lots of benefits for your organisation (increase of awareness, food safety and a decrease of your complaint levels), when you have a well implemented training program.

In addition to  training (we have quizzes for a few of the training topics), we have an annual employee evaluation that includes an evaluation of each employee on various topics (including food safety, GMP's, departmental SOP's, food defense, etc... - based on the job). It's a huge task, but these evaluations are conducted by the supervisor so the work is split up between various personnel. We initially did these evaluations to comply with SQF requirement for employee proficiency, but we are definitely using this to better evaluate and educate our employees.

 

We want to eventually implement that an evaluation be completed within 3 months of hiring production personnel (the 3 month period because we have several temporary employees and this should be enough time for the employee to get sufficient on-the-job training and discern whether the employee stays). 

 

Maybe your company can implement something similar! Or if you don't have many training topics, generate a multiple-choice quiz for each topic so that each person can take it and therefore has been evaluated in that section.

You can evaluate them by department/division and section. Their leader must facilitate the assessment of his subordinates. 

 

We pre-training and post training written exams and hands-on to know how they absorb/comprehend the training topic.

I preparated a small test with basic issues affecting the nature of their work and the supervisir ot every group will test them.

This test,the rezult of evaluation of quality of their work and the rezult ot checking of GHP, will give to us overall assessment.
